Why I Rejected a Loro Piana Men's Cashmere Coat Fabric Batch

Not even close to "waterproof." The supplier said the same thing—"within tolerance." It wasn't. We also checked the coating adhesion with a tape test, and it was borderline. That's not a nitpick. Once the jacket starts flexing, a weak coating can delaminate.
And two days before that, I'd rejected a steel mesh fabric with a mesh count of 60 threads per inch instead of the approved 80. The opening size was larger, the filtration performance would have been off, and the customer would have blamed themselves. Another "industry standard" excuse. At 60 threads instead of 80, the open area increases by roughly 28%—it would let through particles it was meant to catch. That's not a quality quibble. That's a performance failure.
Meanwhile, at home, my wife was researching the best bedding for night sweats. I came home one night to find her reading about bamboo lyocell and breathable weaves. It made me laugh because the principle is the same: a sheet that traps heat will make you sweat; a shell that traps vapor will make you clammy; a coat with a loose weave will let cold air in. It's all about whether the structure matches the promise.
Why We Rejected the Batch
We rejected the cashmere fabric. The mill redid it at their cost. The replacement passed, but the launch was delayed by 11 days. The client was annoyed, but not as annoyed as they would have been after shipping coats that didn't perform.
I have mixed feelings about that rejection. On one hand, the mill wasn't trying to cheat. They were trying to reduce cost. On the other hand, my job isn't to make someone else's margin work—it's to make sure the delivery matches the approved sample. That's the contract.
Here's something vendors won't tell you: "Loro Piana-grade" is not a certification. It's a standard of execution. The fibers might be the same, but the finishing is what gets cut when a mill tries to save money. And finishing is the part you can't see in a product photo.
Why Prevention Beats Cure

I now have a 16-point checklist that includes weight, color, drape, coating adhesion, and moisture management. It saved us an estimated $18,000 in potential rework this year. I should have measured the first roll as soon as it arrived (mental note: do that every time, not just when something feels off).
The checklist has grown from 8 to 16 points over time. Not because I wanted it to, but because every failed batch added a line. If you're a buyer, ask for test reports up front. Ask for the approved sample and the bulk delivery's weight, color measurement, and coating test. If a supplier hesitates, that's a red flag.
Look, I'm not saying every rejection is right. But the ones I regret are the times I trusted a vendor's "industry standard" over my own measurements. This gets into textile engineering territory, which isn't my expertise. If you need to know why a specific yarn breaks at a certain twist level, talk to a mill engineer. But if you want to know whether a delivery matches what you approved, that's quality inspection. And that's the part you can't skip.
